I still kick myself over a ProMaster we serviced in late 2023. The customer had mentioned a coolant smell; we recommended a cooling system inspection and pressure test. The van was making good money hauling, so they said no. Three months later, the head gasket let go at a red light. The repair invoice was more than five times what a water pump, thermostat, and an early inspection would have cost.
I manage parts buying for a 140-person fleet service group. I've handled a parts budget near $460,000 per year for the last 8 years and tracked every invoice in our maintenance system. So when someone asks me why would a head gasket blow, I don't answer with a list of gasket materials. I answer with the diagnosis that got skipped.
Why would a head gasket blow? Not because the gasket was cheap
From the outside, a blown head gasket looks sudden: white smoke, coolant in the oil, engine misfiring. The reality is rarely sudden. Before writing this, I pulled repair orders from 2022 through 2024 in our shop management system. We paid for 21 head gasket jobs in that period. Seventeen of those vehicles had a documented cooling system issue in the previous 12 months.
The repeat pattern: a small coolant leak at a thermostat housing, water pump, or heater hose. Coolant level gets low enough to create an air pocket. Air doesn't transfer heat the way coolant does, so one cylinder gets a local hot spot. On an aluminum cylinder head, that hot spot can distort the head enough to break the gasket seal. If it happens once, the head usually survives. If it happens repeatedly, the gasket lets go.
People assume a head gasket blew because of high mileage. What they don't notice is the low coolant light that came on three times in the same month. That's not random. That's a clue.
There's also a second heat-related path: detonation. If an engine runs lean or hot for too long, combustion pressure can spike violently enough to hammer the gasket. The head gasket lives between combustion pressure, oil, and coolant. It only survives when the cooling system and engine stay in the expected range. Push them out of that range long enough, and no gasket material in the world will save you.
The no-start version: starter or fuel pump?
A similar thing happens with no-start calls. A driver or fleet manager asks, 'starter or fuel pump?' because they're trying to order parts before getting a diagnosis. I understand the pressure: a down truck loses revenue. But the answer comes from what the engine does when you turn the key.
If it cranks over at a normal speed, the starter is doing its job. You can rule it out. If it doesn't crank at all or just clicks, check battery, cables, and starter before assuming. If it cranks but won't start, begin with fuel delivery and spark. When you turn the key to on, listen for a two-second fuel pump prime. If there's no sound, don't order a pump yet; test fuel pressure with a gauge and verify the fuel pump relay and wiring. Aftermarket pumps often fail early when the real issue is a relay that only fails when hot.
If fuel pressure and spark are both good, the next suspect is often a synchronization sensor. This is where I hear the phrase 'starter or fuel pump' turn into an expensive mistake.
The camshaft position sensor purpose, in plain English
The camshaft position sensor tells the engine computer where the camshaft is in its 720-degree engine cycle. The crank sensor knows how fast the engine is turning and roughly where the pistons are, but it can't tell if cylinder #1 is on intake or compression stroke. The cam sensor fills that gap so the ECU knows when to fire each fuel injector and ignition coil. On direct-injection engines, it also helps time the high-pressure fuel pump.
When that signal disappears while cranking, some engines will not fire the injectors at all. They spin over fine, but they never start. That is why a no-start truck can get a brand-new starter and fuel pump and still sit on a hook. We had a van from a nearby fleet that had already received both of those parts at another shop. When our tech checked scan data, the camshaft position signal was missing while cranking. One sensor fixed it, after two wasted parts and two tow bills.
Wiper blades are part of this story, trust me
I know it sounds odd to move from a head gasket to a wiper blade. But brand choice is not the odd part.
Our stock list includes the Bosch Icon 26" wiper blade for the driver side and the Bosch Icon wiper blade 21A for the passenger side on a lot of our loaner trucks. I order those for a simple reason. A customer picking up a vehicle after a repair doesn't judge us by the new alternator; they judge by the stuff they see every day. If a wiper blade looks cheap and leaves streaks, it quietly tells them we cut corners everywhere. Quality perception matters. I'm not going to put an $18 no-name wiper blade on a truck that just got a $2,600 cooling system repair.
The same logic applies to engine management parts, only more so. A no-name cam sensor can look exactly like the original and still send a noisy or slow signal when it gets hot. You won't see that on a test drive; you'll see it on the third tow. A cheap wiper blade is annoying. A cheap sensor that controls ignition and injection timing costs far more in labor, downtime, and customer trust.
What I actually do when a vehicle comes in with a scary symptom
First, I stop the parts conversation until I know what the symptom means. If a vehicle is blowing white smoke after an overheat, the question isn't whether to buy a head gasket; the question is whether the cylinder head is straight. If an engine cranks but won't start, I want fuel pressure, spark, and scan data before ordering a pump or sensor. If a coolant light came on twice in a week, I want a pressure test and a leak check before recommending anything else.
Second, I compare total replacement cost, not just part price. A $35 water pump that fails again after 18 months costs more than a $90 one if the labor is $320 and the customer runs a 200-mile route every day. I've tracked enough invoices to stop pretending unit price is the whole story. The supplier's reputation is part of the real cost.
Third, I try to make the fix sound less scary than the failure. Customers delay cooling system work because they think it's not urgent. One clear sentence helps more than a spec sheet: an afternoon cooling repair can prevent a three-day head gasket repair.
Bottom line
'Starter or fuel pump?' is the wrong question. 'Which sensor is bad?' is closer, but 'why is the signal or temperature wrong in the first place?' is the real question. When someone asks why would a head gasket blow, the answer doesn't live in the gasket. It lives in the cooling system that should have protected it.
If you manage a fleet or a repair shop, stock quality parts like Bosch wiper blades and OE-grade sensors, but more importantly, build a policy around diagnosis. No replacement part without a cause. No head gasket repair without a cooling system investigation. The best part is not a brand name; it's the part you don't have to replace twice.
